A Triad Member Firm’s Path from Startup to Sale: Building a $2.3B+ Advisory Business

Triad Partners, the financial services organization dedicated to helping advisors balance success, freedom and impact, is expanding its Triad Labs programming in 2027 to give members more opportunities to learn directly from peers who have built and scaled successful advisory businesses. The expanded programming will move beyond its existing focus on Triad’s proven sales process to include deeper work around marketing and operations. 2027 labs will build on the success of this year’s Sales Labs and lessons from Triad’s recent executive experience, The Table.

Held September 27-30 at the Loews Kansas City Hotel, The Table brought together Triad member firm founders and equity owners, along with one member of each firm’s executive team, for an intimate, three-day experience centered on the theme “Build it. Scale it. Make it your greatest asset.” The experience was designed around a simple premise: founders can accelerate their growth by learning directly from people who have already worked through the challenges they are facing.

This year, Triad gave attendees an inside look at SHP Financial (“SHP”), a Triad member firm that grew to more than $2.3B in AUM and roughly $450-500M in annuity business before achieving a landmark exit. SHP’s leadership team shared what worked, what broke, and how the firm evolved across Triad’s five principles: Sales, Marketing, Operations, Vision, and Culture. They also shed light on the systems, hiring decisions and leadership changes that helped SHP scale beyond founder dependence and prepare for the next chapter.

“There is a lot that happens behind the scenes when you are building a business of this size, and not all of it goes exactly as planned,” said Derek Gregoire, Co-Founder of SHP Financial. “We wanted to be honest about those moments and show founders that growth is often the result of making a lot of small decisions correctly, learning from the ones that don’t work and continuing to improve along the way. Over time, those incremental decisions compound, and we hope sharing our experience gives other founders a clearer picture of what is possible for their own firms.”

The experience went beyond presentations, with a Founders & COO Exchange, a Delegation & Execution Path session and working sessions where founders mapped SHP’s lessons onto their own businesses. Each founder left with a written, personalized 2027 plan identifying where their firm sits on its growth trajectory, what is currently breaking, and the priorities they plan to address over the next 90 days.

The same emphasis on focused, applied learning will carry into Triad Labs in 2027. Rather than treating annual planning as a Q4 checklist, Triad Labs are designed to give members the space to step back from the day-to-day, identify the areas that can create the greatest impact and build a plan for putting those ideas into practice. The expanded programming will give Triad members opportunities to learn from experienced financial professionals, work through specific business challenges, and apply those lessons directly within their own firms.

“Our members are at very different points in their growth, but many of them are running into the same fundamental questions. How do I build a team that can grow with the business? How do I get out of the weeds without losing control? How do I build something that has value beyond the founder? Those are not questions you solve with a presentation or a checklist,” said Brad Johnson, co-founder of Triad Partners. “They take time, perspective and access to people who have already lived through them. At a certain point, what got a founder to where they are today isn’t necessarily what will get the business to its next stage. We want Triad Labs to help members recognize those inflection points and understand what needs to change as they grow.”

Through the enhanced programming, Triad will continue creating opportunities for independent advisors to build stronger, more sustainable businesses by learning from peers, addressing specific business challenges and planning intentionally for what comes next.
